Most jewelry is designed to sell to everyone, which means it is designed for no one in particular. A commission is the opposite — a piece built around a specific person, a specific occasion, a specific wrist. Here is how it works, what it costs, and why we believe it is the way serious buyers should approach pearl work.
The standard pearl strand exists because it fits a bell curve. A commission exists because you don't.
Every piece in our collection was built to a specification: a defined length, a defined pearl size, a defined clasp, a defined overtone. Those specifications were chosen because they represent the most common preferences among the buyers we know. They are well-considered. They are beautiful. And they will not be right for everyone.
The woman who needs a 22-inch strand because she prefers the way longer lengths drape. The man who wants 9.5–10mm pearls for his mother's seventieth birthday because he remembers the strand her own mother wore and wants to match its weight. The customer who has a family clasp — a gold flower clasp from a grandmother's necklace — and wants a fresh strand of pearls to be re-strung onto it.
These are not edge cases. They are the purchases that mean the most. And they require something a collection cannot provide: a piece made specifically for a person.
Why We Offer Bespoke Work
We did not begin Hardly Common intending to do commission work. We started as a direct-to-collector pearl source: eliminate the middleman, apply a rigorous grading standard, and make AAAA+ freshwater pearls accessible at prices that reflect what they actually are rather than what they are assumed to be.
Commission work came from our customers — specifically from a woman in our second month of operation who asked whether she could get the Heirloom strand in 20 inches rather than 18. Then from a man who needed 9–10mm pearls, matched to a specific ivory tone he described from a photograph. Then from a buyer in Montreal who was giving pearls as a 40th anniversary gift and wanted something with her initials on the clasp.
We said yes to all three. And we discovered something in doing that work: the most satisfying thing we do is select pearls for a specific person, with a specific occasion in mind. The arithmetic of building a strand you know will be worn at a particular dinner, or opened on a particular morning, changes how you hold each pearl up to the light.
We have been doing commission work formally since our third month. It now represents the majority of our output.
There is a difference between selecting a pearl for a strand and selecting a pearl for a specific woman on a specific birthday. The arithmetic is identical. The weight of the decision is not. When you know where a piece is going, every pearl you hold up to the light carries a different kind of meaning — not inventory, but intention.
This is the work we find most satisfying. It is the work we are most proud of. And it is the reason commission pieces, in our experience, are the ones that get passed down.

Our commission pricing is set at 15% below our collection prices for equivalent specifications. This is not a promotional discount — it reflects a structural difference in how commission work operates.
A piece in our collection carries inventory risk: we have purchased it, graded it, photographed it, and held it until a buyer finds it. A commission carries no inventory risk. We source it after you have confirmed your order. There is no cost of holding, no cost of markdown if the piece doesn't sell. We pass that difference to you, entirely and permanently.
A 7.5–8mm, 18-inch strand in our collection: $X. The same specification commissioned to the same grading standard: 15% less. Same sourcing. Same silk hand-knotting. Same clasp options. Same 30-day return policy. Less money.
The only thing you exchange for the savings is time.
The Timeline
- Standard Six to eight weeks from confirmed order to delivery. This timeline accommodates our full grading process and the time required to source matching pearls that meet your specification. Most commissions arrive closer to six weeks.
- Priority Four weeks, available at our discretion based on current workload. We do not promise priority fulfillment to every commission — we offer it when we genuinely have the capacity to deliver it. If you need four weeks, tell us, and we will be honest about whether it is possible.
- Rush We do not offer rush commissions. A rushed strand is a compromised strand. If you need a pearl necklace in under three weeks, we will tell you which pieces in our existing collection are available immediately, and we will be honest about whether they suit your needs.
What We Need From You
A commission begins with a message — not a form, not a product configuration tool, but a message. Tell us what you are looking for. The more context you give us, the better we can source for you.
The specifications that matter most:
- Length Our standard range is 16–24 inches. We regularly work outside this range — 26-inch strands for specific layering purposes, 14-inch chokers for particular necklines. Tell us the length, and we will confirm whether it is achievable within your timeline.
- Pearl size We source from 7mm through 10mm in standard stock. Sizes up to 12mm are available with advance notice and may extend the timeline by two to three weeks.
- Color Classic white, warm ivory, soft rose overtone, or lavender. If you have a reference piece — an existing pearl, a photograph, a description — send it. Color-matching to an existing piece is possible and something we do regularly.
- Clasp Sterling silver barrel, 18K gold vermeil flower, or our recommended sliding clasp for ease of daily wear. If you have an existing clasp you'd like us to use, we can work with it — send it to us and we will incorporate it.
- Occasion Not required, but often useful. "70th birthday gift, formal occasion, woman who has never owned pearls before" tells us something that "necklace, 18 inches, white" does not. We use context to make sourcing decisions that a specification sheet cannot capture.
A Note on What We Will Not Do
We will not begin stringing until the full set of matched pearls meets our grading standard. We will not rush a commission to meet an unreasonable timeline. We will not substitute lower-grade pearls because the right ones are difficult to find. We will not ship a piece we would not wear ourselves.
If what you need cannot be made to our standard within your timeline, we will tell you so directly and suggest alternatives. We would rather lose a commission than fulfill one incorrectly.
This is an unusual thing for a business to say. We mean it.
